To bridge the gap between transformation strategy and operational reality, Arcondis developed Accelerated Value Realization (AVR), an observation-led methodology that combines Lean Six Sigma, operational excellence, Agile delivery, change management, and value realization into a structured framework for identifying and implementing high impact improvements.

Unlike traditional assessments that rely primarily on workshops, interviews, and documentation reviews, AVR begins by observing work as it is actually performed.

Rather than asking employees to walk through or demonstrate a process, AVR follows real projects, laboratory activities, requests, samples, and workflows as they move from beginning to end. Defining the Future Model

AVR was initially introduced as a proof of concept within a global pharmaceutical R&D organization to determine whether observation-led assessments could uncover meaningful improvement opportunities without disrupting scientific operations.

The results exceeded expectations.

Over a six-month period, the team assessed seven complex scientific and operational processes across six R&D organizations, including Global Chemistry, Global Biologics, Compound Management, Oncology Drug Discovery, Small Molecule Process Development, and Drug Product Development.

Through direct observation and end-to-end process mapping, more than seventy improvement opportunities were identified, revealing approximately 1.8 million dollars in annualized savings potential while also uncovering several larger strategic opportunities capable of accelerating enterprise transformation.

One assessment examined the international shipping process supporting global research activities. By following materials throughout the complete shipping lifecycle, the team identified fragmented ownership, disconnected systems, manual data transfers, inconsistent metadata, compliance related delays, customs bottlenecks, and significant process variability.

The assessment estimated that optimizing this single process represented an annual value opportunity exceeding five million dollars through improved compliance, shorter cycle times, reduced operational friction, and faster progression of research activities.

More importantly, the assessment demonstrated that many operational challenges traditionally viewed as isolated issues were actually symptoms of broader process and system interactions that only became visible through direct observation.

Within six months, the implementation program delivered more than 780 thousand dollars in annualized realized savings, achieved a return on investment of 137 percent, reached full self-sustainability after only sixty days, and established an additional pipeline containing more than 577 thousand dollars in annualized savings.

Examples included eliminating manual data transfers between scientific systems, resolving recurring connectivity and access issues, improving integration between laboratory platforms, reducing administrative effort through targeted automation, improving data accessibility, eliminating workflow delays caused by system latency, and clarifying ownership for operational issues that had previously fallen between teams.

Although each improvement addressed a specific challenge, together they generated significant gains in productivity, operational efficiency, scientific throughput, and employee experience. More importantly, these improvements were delivered within weeks, allowing scientists and operational teams to experience immediate benefits while broader transformation initiatives continued in parallel.
